Both may be called genuine leather, yet the price can differ by more than double. The difference is structural, not nominal. Here is where each belongs and how to write it into an inspection standard.

The structural difference: one has grain, one does not

Head-layer leather is the first layer of the hide and keeps its original grain and pores — what the trade calls cowhide leather. Split leather is what remains after that layer is removed, known as split cowhide leather; it has no original grain and normally needs a film or finish to carry a pattern. So the performance difference is not a matter of degree — it is the presence or absence of grain.

Durability: strength, breathability, flex

Head-layer leather has dense, continuous fibre bundles, so tensile strength and flex resistance are clearly better. Split leather has shorter fibres and a looser structure, and delaminates or cracks sooner under sustained load. Breathability follows the same logic: grain and pores are a natural breathing structure, while a filmed split is effectively sealed. On a part like a back-waist label, rubbed and pulled and exposed to perspiration, choosing the wrong layer shows up in a concentrated way once the garment has been worn for a while.

Where the cost difference comes from

Split leather is cheaper because it is the remainder after the top layer is taken, so the raw material costs less; surface defects can also be masked uniformly with a film, which reduces selection and trimming labour. It is not, however, the same leather made thinner — making split thicker does not buy head-layer strength. When comparing quotes, confirm the layer before comparing thickness and unit price.

When split leather is a reasonable choice

Three cases. A mid-to-low positioning where price is sensitive and service life is not expected to be long. A small, lightly loaded label such as a decorative mark. Or a specific filmed effect — mirrored or an unusual emboss — that is hard to achieve on head-layer stock. Conversely, if the patch will be rubbed for years, sit against skin, or you simply do not want it cracking in two years, this is not where to save.

Writing it into the inspection standard

Put three statements into the approved-sample note: the layer (head-layer cowhide or split cowhide), the thickness and its tolerance, and how colour difference will be judged. Both sides then work to the same reference, and a sample in head-layer with bulk in split cannot happen quietly. At sampling we record the layer and batch on the swatch card and keep it on file, so repeat orders run to the same standard.
